Why many organisations are doing ESG but few are proving it

There was a time when simply having an ESG programme was enough.

An organisation could publish a sustainability report, announce environmental targets, support community initiatives and communicate its commitment to responsible business. Stakeholders generally viewed this as evidence of progress.

That environment is changing rapidly.

Today, investors, regulators, employees, customers and communities are asking a much harder question:

Can you prove your ESG commitments are creating measurable value and meaningful outcomes?

This distinction sits at the centre of one of the biggest challenges facing organisations today: the difference between ESG activity and ESG credibility.

Many organisations are busy doing ESG.

Far fewer are demonstrating ESG in a way that is measurable, governed and trusted.

The Institute of Directors notes that sustainability and ESG are often used interchangeably, yet organisations increasingly need to demonstrate how sustainability commitments translate into governance, decision making and long term business performance rather than simply reporting activity.

ESG activity is not the same as ESG credibility

ESG activity refers to the initiatives, programmes and actions organisations undertake across environmental, social and governance areas.

Examples include:

  • Sustainability Reporting
  • Carbon Reduction Initiatives
  • Community Investment Programmes
  • Employee Wellbeing Campaigns
  • Diversity And Inclusion Activities
  • Volunteer Programmes
  • Ethical Supply Chain Policies

These activities can be valuable and often represent important progress.

However, activity alone does not automatically create credibility.

ESG credibility emerges when organisations can demonstrate that ESG commitments are embedded within governance systems, linked to strategy, measured consistently and supported by evidence.

The governance gap behind many ESG programmes

One of the most common weaknesses in ESG strategies is the absence of governance infrastructure.

Many organisations invest significant resources into ESG activities without establishing clear systems for:

  • Accountability
  • Oversight
  • Measurement
  • Monitoring
  • Reporting
  • Risk Assessment
  • Board Visibility

The result is often an ESG programme that appears active but lacks credibility under scrutiny.

When investors, regulators or stakeholders ask for evidence, organisations struggle to demonstrate how ESG commitments are governed, measured and monitored.

This is increasingly becoming a board-level issue.

ESG is no longer simply a sustainability function.

It is becoming a governance function.

Why stakeholders are becoming more sceptical

Stakeholders have become more sophisticated in how they assess ESG claims.

The focus is shifting away from promises and towards proof.

Questions increasingly include:

  • How is ESG governed?
  • What outcomes have been achieved?
  • How are ESG risks managed?
  • What evidence supports the claims being made?
  • How does ESG influence decision making?
  • Is the board receiving meaningful ESG oversight information?

These questions reflect a broader shift towards accountability.

Organisations that cannot answer them confidently may find that ESG activity alone is no longer sufficient to build trust.

ESG credibility starts with measurement

One of the biggest differences between ESG activity and ESG credibility is measurement.

Many organisations still measure inputs rather than outcomes.

For example:

Activity metrics often include:

  • Money Invested
  • Hours Volunteered
  • Trees Planted
  • Programmes Delivered
  • Employees Trained

While useful, these metrics only tell part of the story.

Credibility requires understanding:

  • Outcomes Created
  • Risks Reduced
  • Stakeholder Value Generated
  • Long Term Impact Achieved
  • Governance Improvements Delivered

Without measurement, ESG remains largely anecdotal.

With measurement, ESG becomes strategic.

The role of governance in ESG credibility

Governance is often the least visible component of ESG, yet it is frequently the most important.

Strong ESG governance helps organisations ensure:

  • Accountability Is Clear
  • ESG Risks Are Identified
  • Reporting Is Accurate
  • Performance Is Monitored
  • Decisions Are Properly Oversighted
  • Commitments Are Supported By Evidence

The Corporate Governance Institute highlights that while CSR often focuses on social responsibility activities, ESG places much greater emphasis on measurable performance, governance oversight and accountability mechanisms.

This distinction explains why ESG credibility increasingly depends on governance maturity rather than programme volume.

Why ESG credibility is becoming a competitive advantage

Organisations that build credible ESG systems increasingly benefit from:

  • Stronger Stakeholder Trust
  • Better Investor Confidence
  • Improved Risk Management
  • Greater Organisational Resilience
  • Enhanced Reputation
  • Stronger Regulatory Readiness

Credibility helps organisations move beyond ESG as a reporting obligation and position it as a driver of long-term value creation.

This is particularly important as sustainability reporting standards continue evolving globally and expectations around transparency continue rising.

What organisations should be asking

Rather than asking whether ESG activity exists, leadership teams should ask:

  • Can we evidence our ESG commitments?
  • Are ESG risks governed Effectively?
  • Can me measure Meaningful outcomes?
  • Is ESG integrated into decision making?
  • Does The Board Have visibility of ESG performance?
  • Would our ESG claims withstand external Scrutiny?

These questions often reveal whether an organisation has built ESG activity or ESG credibility.

The difference matters.

One creates visibility.

The other creates trust.
